I think the proximity of Botcon has had an effect. Last year Toy Fair, Botcon and SDCC all had a reasonable split of the new stuff, then iirc we also saw more than we were expecting at the NYCC didn't we? in years gone by all the NYCC stuff would have been for Toy Fair too.

Nope. Toyfair is a trade show, not a con or fan event. General public is not allowed, and it wasn't that terribly long ago press weren't allowed. (And they have to be invited, as it is)
There's literally zero reason for Hasbro to do surprise unveilings later on. They have other things that are more important, like working their wares for other franchises. Toyfair exists for manufacturers to show their wares to retailer buyers, and try to sell them to stores like Walmart and TRU. The buyers get to see the toys in person, see the features, and such. This is largely pointless for big franchises like TF, and Star Wars because Walmart knows it sells. But it's really important for small companies, or even if Mattel or Hasbro are launching a brand new toyline based in brand new concepts. Hasbro has Botcon, and Comicon to cater reveals to the fans. Toyfair isn't for us. We just get it as a small treat.

I can remember back when Toyfair was the only game in town for revealing everything. The first year Star Wars showed new product at SDCC (1997?) was a real big thing!

I also don't think the displays made much of the larger toys. Blaster and Soundwave were missing two modes including robot mode! Optimus' base mode wasn't shown nor was Galvatron's jet mode. The Larger packaging was hidden and the Titanmasters class felt very glossed over. Not enough space to show all the packaging off either, PM OP and Sentinel Prime were hidden behind the carded sizes.
